Onboarding is usually designed as a sequence of explanatory screens and measured as a completion rate. Both are the wrong frame. Users do not drop out because they failed to read your value proposition; they drop out at the points where you asked them for something before you had given them anything.
01The two real drop-off points
Account creation is the largest. Requiring sign-up before the user has seen anything working is the most expensive decision in most onboarding flows, and the cost is invisible because those users never appear in your analytics as anything but an install.
Permission prompts are the second. Asking for notifications, location or contacts at launch, before the user understands why, produces both a denial and a permanently harder path to getting it later - a denied permission on iOS cannot be re-prompted from within the app.
Both have the same shape: a request that arrives before value. Moving each to the moment where its purpose is obvious typically moves activation more than any redesign of the tutorial screens.
02What to cut and what to keep
Onboarding should get someone to a first success, not explain the product.
- Let users see the app work before signing in wherever the product allows it. Even a read-only or sample state converts better than a wall.
- Ask for each permission at the point of use, with a preceding in-app explanation you control. The system prompt is one-shot; your own screen is not.
- Cut tutorial carousels. They are skipped, and the information does not survive to the moment it is needed.
- Prefer inline hints at the moment of first use over front-loaded instruction.
- If sign-up is unavoidable, make it as short as the product genuinely requires and support platform sign-in options.
03Instrument the funnel properly
Log an event at every step including the ones that are not screens - permission shown, permission granted or denied, sign-up started, sign-up failed with reason. Most teams instrument screens and are then unable to explain the largest drop.
Separate failure from abandonment. A user who tried to sign up and hit a validation error is a fixable bug; a user who saw the sign-up screen and left is a product decision. Aggregated together they look identical.
Watch the first session specifically. Day-one behaviour predicts retention better than anything later, and the fixes are usually small.
04Re-engagement without punishment
The instinct after measuring drop-off is to add notification prompts and re-engagement campaigns. This raises short-term numbers and accelerates uninstalls in the medium term.
The more durable path is reducing what you ask for before the product has proven useful. Onboarding that does less consistently outperforms onboarding that explains more.
